Desk Jockey hoping to regain a more youthful appearance

I've been riding a desk for about 15 years. I've watched my weight go up and up and up. Over the years, I've tried fad diets and half hearted attempts at exercise. This time I'm trying to do better. I'm working on a diet that is more about counting calories than carbs. After several minor injuries the past 6-9 months, I'm re-dedicating myself at the gym. I'm trying to more realistic. Right now, I'm up to 3 miles on the elliptical at 12:20 per mile. My current goal is to lose 20 pounds by Memorial Day weekend and be fit enough to scuba dive comfortably. My overall weight loss goal is to get below 200 pounds. My exercise goal is to start running 5k races. It all starts with that first step. I declare today to be my first step.
