How to stay motivated?

After how much weight loss did you notice a difference in appearance? How did/do you stay motivated to continue when you don't look thinner, yet?
Before I started losing weight (this time) I was at my heaviest, ever. 185 lbs. I've lost 12 lbs so far, which is the most I've ever lost before giving up and going back to eating literally anything I want all the time.
I wanted to start losing weight because I want to be healthier. I don't want to get winded going up a flight of stairs, and I want to be able to cross my legs comfortably. I didn't think I was fat and still don't. Even though getting "skinnier" wasn't an initial goal...I guess it sort or became one when I noticed I'm not getting skinnier. Being thinner is something that is supposed to happen when you lose weight.
12 lbs over 2.5 months is pretty decent. It isn't a lot of weight, but I still feel like I should see some kind of difference by now...My clothes aren't any looser, I see zero difference when I look at myself in the mirror.
I have friends say they notice small differences in my tummy, arms, or face, but I can't see it on myself.
I'm struggling here. I keep thinking "You're not getting any thinner, so why bother trying? You could be eating cake right now and you'd look exactly the same, since you still look the same now as you did 12 lbs ago."
