Realistic goal help/ideas?

Before having my son, I was 150lbs (10stone 10lbs), and 3 years later, I'm making the scales whimper at 232lbs (16 stone 6lbs).
I want to get back to my my pre baby weight, so I know that roughly my goal is more than 80lbs but that seems like a HUGE goal, and I don't want to get discouraged before I've even made a real good go of it.
I quite possibly have PCOS, I have all the physical symptoms (hair growth, skin tags, weight gain, no menstrual cycle) but I've had blood tests and have no increased testosterone levels, and scans showed my ovaries to be normal at that time.
I've used this as an excuse as to why I might be packing on the pounds (even the Drs agree that this kind of weight gain isn't usual) but I'm sick of making excuses for myself.
What are some realistic and manageable goals to set my mind to, in order to achieve my grand target?
I'm really worried I'll get p*ssed off with myself for gaining, and I'm prone to becoming easily demotivated. I can't help but think, "I've lost a pound, but I still have more than 80 to go".
What are some goals I should aim for that won't seem like a mile off, but will also seem within my reach?
I can cycle every day, and I can do cardio boxing every day, and I can swim maybe twice a week for a couple of hours at a time.
I get lost in the moment, and have good intentions, but I don't want them to fall by the wayside

I think you need to split this down to smaller goals because of course 80lbs will seem very overwhelming.
Maybe set yourself rewards for every 10lbs dropped? That will make it a lot more manageable.
I think the first thing everyone needs to do when they decide to sign up here is to realise that weight loss takes time - it is a gradual process, and requires lots of patience and perserverence.
Once you accept that and realise that this is a long term lifestyle change you will begin to change your mindset.
We don't lost weight quickly, we sometimes mess up but as long as we keep focused on what we ultimately want we can all get there in the end.
Keep on at your Dr's though - sounds like there is def something medical that needs to be looked into!0
