When should I switch to maintenance or positive calories?

CURRENTLY - my BMI is 23 (normal) and I estimate my body fat to be 25 - 30%
MY GOAL - to be lean and toned.
APPROACH - 15% calorie deficit, 3 days of cardio, 2 days of weight training to try to maintain my muscle mass.
My question is how close were you to your ideal weight (BMI, body fat estimate etc) before you got serious about strength training and upped your calories to maintenance or higher? Did you continue to lose body fat?
