Exercise / Weight Loss Motivation contest ideas?

Hi everyone! I'm looking to do a Biggest Loser type competition with some friends, and I'm trying to figure out the best way to do this, as to be fair to everyone. I'm not sure I want to do weight, because that scale can sometimes be evil! I was thinking of doing calories burned per week, but I know that depends on weight and all too. Does anyone have any ideas or suggestions? I'd love to motivate the group to exercise and eat well at the same time!
