Community Weight Loss Support Group

Hey! I am wanting to start a community weight loss support group where I live. We used to have Weight Watchers which I personally had a lot of success with but recently they canceled the meetings. So I want to do something similar. Preferably free or of little charge (if we need it to pay for activities/incentive kind of things). So i just would like some ideas on how to make the meetings fun or how to get people more involved. I figured we would meet once a week for weight in, but beyond that I don't really know what to do.

Some ideas I had (tell me what you think):
1) Having a challenge every week such as drinking more water, walking/running/biking certain amount of miles, trying a new exercise
2) For every meeting everyone puts $1 in a jar, that money will go to buying prizes for people when they reach their goals0
